Leadership foundations

A twelve-week, ten-step path. By the end of it you have read every active brief directly, run one portfolio review with at least one kill, set five goals each with a method, and read a postmortem without summary. You are not a senior leader. You are a leader whose first quarter held the chain answerable to something.

TIP

Leadership's pace is the quarter, not the cycle. The artefacts you hold are slower-moving and higher-leverage. The discipline is to read directly — meetings are the medium of last resort.

Mastery looks like

When you finish this path, you can:

  • Say in five sentences what 200apps is betting on this quarter.
  • Run a portfolio review that ends with at least one kill, signed.
  • Set fewer than five goals, each with a metric, check date, and method.
  • Read a Feature Brief, a signal reading, and a postmortem directly — no summary.
  • Hold the no surprises discipline in both directions.

Step 1 — Orient in the chain

Read: Why We Build (full) · Did We Serve? · The Portfolio · The Map.

Practice prompt: in five sentences, the bet 200apps is running this quarter — in your own words, not the existing slides.


Step 2 — Read every active brief

Practice prompt: open every active Feature Brief across the studio. For each: is the person named, is the prediction five-field, is the check dated?

Output: a one-page note on the briefs you would not have signed, and why.


Step 3 — Walk the portfolio

Read: Did We Serve? · The Portfolio.

Practice prompt: sit with each PO. For each initiative: when did the signal last move, what is the next check date, what would it take to kill it?

Output: a portfolio note — kept · sharpened · killed.


Step 4 — Hold a portfolio review

Practice prompt: run the quarterly portfolio review. Use the three-artefact agenda. Sign or refuse each row. End with at least one kill.

Mini-check: if nothing was killed, the portfolio is accumulating. Try again next week with a smaller list.


Step 5 — Set quarterly goals

Read: Why We Build · Goals & Objectives.

Practice prompt: fewer than five goals. Each has a metric, a check date, a named owner, a method. Tie each to the bet.

Pair task: ask a PO: can you run a method against this goal? — if no, the goal is a wish.


Step 6 — Read a signal reading directly

Read: After We Build · Signal & The Prediction.

Practice prompt: pick one cycle's signal reading. Read it, not a summary. Write a one-page observation back to the team — not a directive.

Mini-check: if your note tells the team what to do, rewrite as a question they can answer.


Step 7 — Read a postmortem directly

Read: After We Build · Incidents & Postmortems.

Practice prompt: read one recent postmortem cold. Identify the chain level. Ask the team: do we think the fix is at the right level?


Step 8 — Hold the no surprises discipline

Read: Why We Build · Client Relationship Strategy.

Practice prompt: for one quarter, the rule: the client never learns of a release, slip, or incident first in a sync. Either you read it in the weekly written update, or the PO sent a note. Track when it broke and why.


Step 9 — Set a kill criterion ahead of time

Practice prompt: for one initiative going into the next quarter, pre-commit a kill criterion — a signal that, if it does not move by date X, kills the work. Write it down. Date it.

Mini-check: the kill criterion lives next to the brief. Out of sight is out of mind.


Step 10 — Teach back, contribute back

Practice prompt: write a one-page guide for the next leader stepping into the role. What I wish I'd known before my first quarter. One page.

Authoring contribution: open a PR — sharpen one thing in the corpus about portfolio discipline or the no surprises rule.
