Read before the review. The 90-minute review is bounded on purpose. Pre-read sent 48 hours before; at least one initiative killed at the end; outcome signed.

TIP

Killing is the discipline. The hardest thing about portfolio governance isn't deciding what to do — it's deciding what to stop. The review fails if nothing is killed.

Before the review (48 hours ahead)

  • [ ] Initiative Briefs pulled and kill criteria highlighted. Each initiative's Brief is available; the kill criterion is the most-important line to find.

Opening — 5 minutes

Read the three artefacts — 15 minutes

  • [ ] SLA performance read; one-paragraph reaction noted.

  • [ ] VRI trends read; one-paragraph reaction. What's moving up? What's moving down?

  • [ ] Root-cause distribution read; one-paragraph reaction. Which chain level is concentrating? Where the misses cluster is where to invest structurally.

Walk each initiative — 30 minutes

  • [ ] Each initiative decided: KEPT · SHARPENED · KILLED. No "we'll see". No "let's revisit later". A decision per row.

Concentration check — 5 minutes

If nothing was killed, the portfolio is accumulating. Reschedule a follow-up within two weeks to make the kill that didn't happen.
