Portfolio review · agenda
Read before the review. The 90-minute review is bounded on purpose. Pre-read sent 48 hours before; at least one initiative killed at the end; outcome signed.
TIP
Killing is the discipline. The hardest thing about portfolio governance isn't deciding what to do — it's deciding what to stop. The review fails if nothing is killed.
Before the review (48 hours ahead)
[ ] Pre-read pack sent: SLA · VRI · root-cause.
because:reading data in-session adds 30 minutes and produces thinner outcomes — Practice · Step 1[ ] Initiative Briefs pulled and kill criteria highlighted. Each initiative's Brief is available; the kill criterion is the most-important line to find.
[ ] Attendees confirmed. Leadership · PO · TL. Named client representative if the bet touches the client directly.
Opening — 5 minutes
- [ ] Leadership states the bet in their own words, 5 sentences. Not from slides.
because:if leadership can't state the bet, that's the review's first finding — Practice · Step 2
Read the three artefacts — 15 minutes
[ ] SLA performance read; one-paragraph reaction noted.
[ ] VRI trends read; one-paragraph reaction. What's moving up? What's moving down?
[ ] Root-cause distribution read; one-paragraph reaction. Which chain level is concentrating? Where the misses cluster is where to invest structurally.
Walk each initiative — 30 minutes
[ ] Each initiative decided: KEPT · SHARPENED · KILLED. No "we'll see". No "let's revisit later". A decision per row.
[ ] Kill criteria read aloud for each initiative.
because:the criterion does the work; reading it surfaces the actual state — Practice · Kill criterion · Step 3[ ] At least one initiative killed. If nothing is killable, pick the lowest-conviction. The discipline matters more than the optimal choice.
because:killing is the highest-leverage portfolio move; every quarter without a kill is a quarter of accumulating drag — Clinic[ ] Each killed initiative gets a kill brief assigned. Owner + due date (within 2 weeks of review).
Concentration check — 5 minutes
[ ] Concentration limit named: how many first-cycle initiatives vs total capacity?
[ ] If over the corpus default (>1/2 first-cycle): kill or delay.
because:the team's exhaustion is downstream of the concentration breach — Canon · Concentration limits
Investment shifts — 15 minutes
- [ ] The root-cause data read for next-quarter investment.57% of misses traced to L2 + L3 → invest in Discovery rigour next quarter. Concrete actions, dated.
Close — 5 minutes
[ ] Outcome doc signed by Leadership · PO · TL.
[ ] Outcome doc published — readable by the team.
[ ] Next review on the calendar.
If nothing was killed, the portfolio is accumulating. Reschedule a follow-up within two weeks to make the kill that didn't happen.
