Discovery
Intent named the gap. Discovery finds out whether the gap is what was assumed — and what it actually looks like from the inside.
This is the last phase before the understanding crosses its first real boundary. The fidelity of everything that follows — the Epic, the story, the PR, the QA session, the prediction check — is set by the fidelity of what is witnessed here. This is the last moment the team has full control over the understanding.
Discovery is the act of closing the distance between what the team believes and what is real. Not a workshop. Not an interview series. A deliberate effort to make contact with reality — in whatever form reality takes for the problem at hand.
Sometimes reality lives in a person's workflow: the 47 minutes Gal spends because she has adapted to friction she no longer notices. Sometimes it lives in a system's behaviour: the 993 subscription charges Uri has been reconciling by hand every month for seven months. Sometimes it lives in a technical unknown: whether a proposed architecture can actually handle the load before the team commits to building it. The form varies. The discipline is the same.
The discipline: know how much distance exists between what the team believes and what is real, name what is still assumed, and close the gap deliberately before committing to a direction. A team that skips this step does not skip the gap — they just carry it forward, unnamed, into Scope and Execution, where it surfaces as a scope change or a feature that solves the wrong problem.
Most teams close this gap by asking. Asking produces accurate records of what people say. It does not produce accurate records of what is actually happening — because people describe the version of their work they have made peace with, not the original that is still costing them something every day. Observation, log analysis, production metrics, feasibility spikes: these produce contact with reality in a way that asking alone cannot.
The fidelity of everything downstream is set by what Discovery captures here — the last moment the team has full control over the understanding.
